That single data point reframes the most important question in modern marketing: who actually wins the AI buyer journey, and how do you measure it?
We ran 50 high-value brand queries across the four major answer engines — ChatGPT, Claude, Perplexity, and Google AI Overviews. We then compared the cited brands to the top-ranked organic results on Google for the same queries. The divergence is not subtle. It is the most important structural shift in discovery since the launch of the modern search engine.
Citation Share is the new market share. And the leaderboard inside the answer engines looks nothing like the one your CMO has been tracking for the last fifteen years.
What the Divergence Looks Like in Data
Across 50 query sets covering consumer goods, B2B SaaS, financial services, healthcare, and retail, the average Google-to-ChatGPT citation overlap was 41%. Google-to-Claude was 47%. Google-to-Perplexity was 33%. Google-to-Google AI Overviews — even on Google's own platform — was 58%.
The implication is structural. The brand that wins Google does not automatically win the answer engines. In several categories, the second- or third-ranked Google brand outperforms the leader inside the LLM citation set.
This is not a measurement artifact. It is a function of how the engines actually work — and the difference between Google's classical retrieval-and-rank architecture and the retrieval-augmented generation models that sit underneath the answer engines.
Engine by Engine — What Each One Rewards
ChatGPT weighs Reddit, Wikipedia, The New York Times, Wall Street Journal, Bloomberg, and structured PR newswire content heavily. The April 2024 Reddit licensing deal compounded that weight. ChatGPT also weighs recency more than was widely understood until OpenAI rolled out web search inside the consumer product.
Claude weighs long-form primary sources — academic papers, government reports, published research, and the original-publication URL of a story. Claude is consistently more conservative on speculative claims and tends to attribute more carefully. Anthropic has been explicit about training-data filtering and attribution priorities.
Perplexity is the most recency-biased of the four. It rewards content that has been cited inside the last 90 days. It rewards citation depth — pages that link to multiple primary sources outperform pages that don't.
Google AI Overviews weighs Google's classical signals — domain authority, backlink quality, schema completeness, E-E-A-T signals — alongside fresh structured content. Of the four, this is the engine where SEO-era investment translates most directly. It is also the engine that varies most by category.
Why the SEO Playbook Does Not Transfer
SEO optimizes for ranked retrieval against a query. Ten blue links. The user clicks. The brand has a chance to convert.
Generative Engine Optimization — GEO — optimizes for citation inside generated text. The model decides what to mention. There is no second chance. There is no click-through. Either your brand is named inside the answer or it does not exist for that buyer in that session.
The buyer is no longer reading ten blue links. The buyer is reading one paragraph that mentions three brands. If you are not one of the three, you are not in the consideration set.
What This Means for the Next 18 Months
Three things will happen between now and Q3 2027.
First, the answer engines will harden their citation criteria. The current window — where a well-structured Reddit thread or Substack post can earn citation alongside a Tier-1 publication — will narrow. The brands that build now will compound. The brands that wait will face higher acquisition costs for the same citation share.
Second, measurement will mature. The first generation of GEO tools — Profound, Goodie, Athena, Yext's AI Visibility — will be joined by purpose-built enterprise platforms. Citation Share will become a standard line item in CMO reporting.
Third, the agency-side discipline will consolidate. Most agencies pitching GEO today are repackaging SEO. Inside 18 months, the firms that have built primary measurement infrastructure will be the only ones operating at scale.
The Methodology
Citation Share is measured across the four engines on a per-brand, per-prompt basis. The same query runs 30 times per engine to control for sampling variance. Each result is scored by frequency, position, and sentiment. Competitive citation share and Share of Voice gaps are tracked alongside.
