What fails
Open-ended advising. Bots that try to answer "should I apply to this school?" or "what major fits me?" generate weak, generic, hallucination-prone responses. The conversation goes onto Reddit. The institution gets mocked.

Measure impact against yield, application completion, and counselor capacity — not against engagement metrics that look good in vendor reports.
A working admissions chatbot is a yield asset. A broken one is a yield liability. The institutions that get this right are extending advantages. The institutions that get it wrong are paying for the privilege of depressing their own deposits.
