Why Share of Voice Stopped Working

Measuring Citation Share follows a repeatable method:
Build the prompt set. Define the category questions that should belong to the brand — the questions a real buyer would ask an AI engine during research.
Test across engines. Run the prompt set through ChatGPT, Claude, Perplexity, Gemini, and Google AI Overviews. Coverage varies widely between them.
Score presence. Record whether the brand is named or cited, in what position, and alongside which competitors.
Track over time. A single reading is a snapshot. Citation Share is only meaningful as a trend.

The Volatility Problem
Citation Share has to be measured continuously because AI answers are volatile. A brand can be cited prominently one week and absent the next without changing anything itself.
The practical consequence: Citation Share is a position to be actively held, not a ranking won once. A brand that measures it quarterly and builds authority consistently can hold a durable share. A brand that treats it as a one-time audit will not.
What Good Looks Like
In most categories, Citation Share is not evenly distributed. A small number of brands become retrieval anchors — the default sources an engine reaches for — and capture a disproportionate share of citations, while competitors capture little or none.
That concentration is the opportunity and the warning. Early, consistent investment compounds: the more an engine encounters a brand cited authoritatively across trusted sources, the more it treats that brand as a default. The gap between a category's citation leader and its laggards tends to be wider than anything seen in the SEO era — and harder to close once it forms.
The Measurement Gap
Despite its importance, only a small minority of marketers currently track Citation Share or AI citations of any kind — even as a growing share name AI search as a core priority. Most brands are, in effect, competing on a surface they cannot see.
That gap is itself a strategic advantage for whoever closes it first. A brand that measures Citation Share today can see the board — its own position, its competitors', the prompts it is losing — while the rest of the category is still guessing.
Citation Share vs Traffic
One clarification matters. Citation Share is not a traffic metric. An AI answer that cites a brand may produce a click — or, often, no click at all. Measuring Citation Share against referral traffic misses the point.
Its value is upstream of traffic. Being named in the answer shapes consideration, trust, and which brands a buyer investigates further — whether or not a click is recorded. Citation Share is a visibility and authority metric for an era in which visibility and traffic have come apart.
The Outlook
Citation Share is early enough that the definitions, the tools, and the benchmarks are all still forming. That is precisely why it rewards early movers. The brands treating it as a real KPI now — measured, trended, owned by someone — are building a category position that compounds quietly while competitors remain unable to see the surface they are losing.
