The best agentic commerce cases are retailers and platforms that let an AI assistant complete a purchase, from Etsy's first ChatGPT checkout in September 2025 to Walmart's Agent Gateway in October 2026. The ten cases below, listed from Amazon to Walmart, show three patterns: platforms that take payment in the chat, retailers that run their own app inside the assistant, and retailers that block outside agents.

What Do the 10 Agentic Commerce Cases Look Like at a Glance?
The ten cases split into three models, and the table shows which model each company chose. Each date comes from a company announcement or from the outlet named in the section.
| Case | Assistant or surface | Date | Model |
|---|---|---|---|
| Amazon | Alexa for Shopping | May 13, 2026 | Own agent, outside agents blocked |
| Etsy | ChatGPT Instant Checkout | September 29, 2025 | Checkout inside the chat |
| Gap | Gemini | March 24, 2026 | Checkout inside the chat |
| Instacart | ChatGPT app | December 8, 2025 | Retailer app inside the assistant |
| Microsoft | Copilot Checkout | January 8, 2026 | Checkout inside the chat |
| Perplexity | Instant Buy | November 25, 2025 | Checkout inside the chat |
| Sephora | ChatGPT app | March 2026 | Retailer app inside the assistant |
| Shopify | Agentic Storefronts | March 24, 2026 | Catalog feeds assistants, checkout stays with the merchant |
| Target | ChatGPT app | November 19, 2025 | Retailer app inside the assistant |
| Walmart | Sparky app and Agent Gateway | March and October 2026 | Retailer app, plus controlled access for outside agents |
1. Amazon: Why Does Alexa for Shopping Buy Only for Amazon?
Amazon launched Alexa for Shopping on May 13, 2026, replacing its Rufus chatbot with an agent that can compare products, track prices and buy for the shopper. Modern Retail reported that the assistant sits in Amazon's main search flow, and that Amazon's Buy for Me feature can purchase from other retailers' websites on the shopper's behalf.
Amazon does not extend the same access to outside agents. It began blocking Meta's Muse on the night of September 20, 2026, and TechCrunch reported the error message users saw on September 21. For brands, the case shows that a retailer can run an agent of its own while keeping rivals' agents out.
2. Etsy: How Did Instant Checkout Start With Etsy Sellers?
Etsy was the launch merchant for ChatGPT Instant Checkout, which OpenAI introduced on September 29, 2025 for U.S. users buying from U.S. Etsy sellers. The feature ran on the Agentic Commerce Protocol, the open standard OpenAI developed with Stripe.
Etsy is also one of the co-developers of Google's Universal Commerce Protocol, announced January 11, 2026. The lesson for marketplaces is that supporting both major protocols costs less than choosing one assistant, and Etsy did both within four months.
3. Gap: What Did the First Major Fashion Checkout in Gemini Add?
Gap Inc. became the first major fashion retailer to offer checkout inside Google's Gemini on March 24, 2026, CNBC reported. Shoppers can browse the catalog, get styling recommendations and finish the purchase in the chat, using Google's Universal Commerce Protocol.
Gap paired checkout with fit guidance from Bold Metrics' Agent Sizing Protocol, which MediaPost reported was meant to reduce returns for the wrong size. Sven Gerjets, Gap's chief technology officer, wrote that the company was "not pursuing AI for novelty." The case shows that a category with high return rates can use the assistant to reduce returns as well as to sell.
4. Instacart: How Did a Grocery App Get Checkout Inside ChatGPT?
Instacart launched an app inside ChatGPT on December 8, 2025 and said it was the first company to offer embedded, end-to-end shopping and Instant Checkout in a ChatGPT conversation, according to its press release. The app covers shopping from more than 1,800 retailers, and shoppers install it from ChatGPT's app directory.
Instacart's model differs from Etsy's, because the shopper moves into Instacart's own experience inside ChatGPT instead of buying from a product listing. When OpenAI changed course on March 24, 2026, apps like Instacart's became the route for purchases that stay inside ChatGPT.
5. Microsoft: What Does Copilot Checkout Offer Without a Redirect?
Microsoft announced Copilot Checkout on January 8, 2026, rolling it out to U.S. users on Copilot.com with PayPal, Shopify and Stripe as payment and commerce partners. Microsoft described it as checkout inside the conversation, with no redirect to the merchant's site.
Windows Central reported in April 2026 that the checkout also worked in the Copilot mobile app in the United States. The case matters because it is a mainstream assistant that kept in-chat checkout after OpenAI stepped back, and it routes payments through partners merchants already use.
6. Perplexity: Can a Search Engine Close the Sale?
PayPal and Perplexity launched Instant Buy on November 25, 2025, letting U.S. users check out inside the Perplexity conversation. CNBC reported that PayPal merchants act as the merchant of record, and press coverage at launch put the number of participating merchants above 5,000.
Perplexity's other commerce story is legal. Amazon sued over Perplexity's Comet browser, and according to EPR's coverage, the Ninth Circuit vacated the injunction on August 4, 2026. Perplexity is therefore both a checkout provider and the test case for whether an agent acting on a user's authorization can use a retailer's site. 7. Sephora: Why Build a Loyalty App Inside ChatGPT?
Sephora launched a ChatGPT app that connects to its Beauty Insider loyalty program, with in-app checkout planned, Axios reported on March 24, 2026. The app uses a shopper's profile for recommendations and makes rewards, shipping offers and samples available through the assistant.
The case shows a different priority from Etsy or Gap. Sephora is putting its loyalty relationship, which is the asset an assistant cannot copy, inside the assistant before it puts the payment there.
8. Shopify: What Happens When Millions of Stores Feed AI Assistants?
Shopify said on March 24, 2026 that millions of its merchants could sell inside AI chats such as ChatGPT and Google's Gemini while keeping checkout on their own sites, Axios reported. Shopify calls the feature Agentic Storefronts, and it sends merchant catalogs to the assistants.
Shopify is also a payment and commerce partner in Microsoft's Copilot Checkout and a co-developer of Google's Universal Commerce Protocol. The case shows the platform route to agentic commerce: a small merchant gets assistant visibility without building anything, and the merchant keeps the customer relationship at checkout.
9. Target: What Does Multi-Item Checkout Change?
Target announced on November 19, 2025 that it was partnering with OpenAI on an app for ChatGPT, and that shoppers would be able to buy multiple items in a single transaction, CNBC reported. Target is also a co-developer of Google's Universal Commerce Protocol.
Multi-item baskets were the gap in the first version of Instant Checkout, where Walmart's Daniel Danker said shoppers could buy only one item at a time, according to eMarketer. Target's app addressed that limit by supporting multi-item baskets, which most retail shopping trips need.
10. Walmart: What Did Three Times Lower Conversion Teach Retailers?
Walmart's Instant Checkout in ChatGPT converted three times lower than click-outs to Walmart's website, Daniel Danker, Walmart's executive vice president of AI acceleration, product and design, told WIRED on March 18, 2026. Walmart had offered about 200,000 products through Instant Checkout since November 2025, according to WIRED's reporting.
Walmart responded by putting its own assistant, Sparky, inside ChatGPT as an app where shoppers link accounts and loyalty memberships and pay through Walmart's systems, eMarketer reported. On October 21, 2026, Walmart went further and announced Agent Profiles, the Walmart Agent Gateway and terms for outside agents, with customer-set spending limits for which Walmart gave $50, $100 and $200 as examples. The case is the clearest evidence that the retailer's own experience converts better than a generic checkout.
What Do These 10 Agentic Commerce Cases Teach Brand Teams?
The ten cases teach four lessons that brand and retail teams can act on now.
- Control of the checkout predicts results. Walmart's own app replaced a generic checkout after the conversion gap, and Gap and Shopify chose protocols that leave the merchant in charge.
- Loyalty and baskets beat single-item purchases. Sephora's loyalty link and Target's multi-item cart address the two things the first Instant Checkout could not do.
- Platform choice is a distribution choice. Shopify and Microsoft show that merchants on a supported platform reach assistants without a custom build.
- Access policy is now a brand decision. Amazon blocks outside agents and Walmart admits them under published terms, so a brand that sells through both needs a position on agents.

Frequently Asked Questions
What is an agentic commerce case study?
An agentic commerce case study documents a company that lets an AI assistant complete or influence a purchase, with a dated launch and a named source. The ten cases here cover retailers such as Walmart, Target and Gap, platforms such as Shopify and Microsoft, and assistants such as ChatGPT, Gemini and Perplexity.
Which agentic commerce case had the most useful data?
Walmart's. Danker's March 2026 statement to WIRED that in-chat purchases converted three times lower than click-outs is the clearest public conversion comparison from a major retailer. It led directly to Walmart's Sparky app inside ChatGPT.
Who was first to offer checkout inside ChatGPT?
Etsy sellers were first, on September 29, 2025, through Instant Checkout. Instacart launched the first ChatGPT app with checkout inside the conversation on December 8, 2025, according to its press release.
Which retailer was first to offer checkout inside Gemini?
Gap was the first major fashion retailer to offer checkout inside Gemini, on March 24, 2026, CNBC reported. Google's Universal Commerce Protocol powers the checkout.
Do all retailers allow AI agents to buy from them?
No. Amazon blocks outside agents and began blocking Meta's Muse on September 20, 2026. Walmart opened an invite-only Agent Gateway on October 21, 2026, with customer-set spending limits.
How should a brand pick between ChatGPT apps and Google?
The choice depends on how much control the brand wants. Gap's chief technology officer, Sven Gerjets, told CNBC that Google's protocol was designed for merchant control and OpenAI's more for discovery, so many retailers use both.
