The finding is structural: market share no longer correlates with AI visibility.
Unilever's Paradox
Unilever owns $50 billion in annual revenue. Its heritage brands disappear inside generative AI:
Vaseline: 8% appearance rate (skincare queries)
Lipton: 12% (tea queries)
Hellmann's: 8% (cooking oil queries)
Suavitel: 0% (fabric softener queries)
TRESemmé: 18% (shampoo queries)
Dove (also Unilever): 68% appearance rate.
Same parent. Same resources. Different positioning. Dove markets as clinical/dermatological. Vaseline markets as beauty/cosmetic heritage. Language models trained on clinical literature cite Dove. They ignore Vaseline.
This is not a Unilever failure. This is a Unilever strategic choice made 30+ years ago — to compete on retail shelf space, not clinical authority. That choice is now invisible inside AI search.
The Winners
Dermatology positioning (75-85% visibility): Neutrogena (85%), CeraVe (80%), La Roche-Posay (78%), Cetaphil (75%). Clinical credentials signal authority to LLMs trained on medical literature.
Portfolio breadth (70-80%): L'Oréal owns mass (Maybelline 80%), mid (L'Oréal 75%), and prestige (Urban Decay 70%). Simultaneously visible across all price tiers. Competitors choosing one tier cede the others.

Example: Neutrogena cited/mentioned in 64 of 75 skincare responses = 85% appearance rate.

What we measured: Which brand names appeared in AI recommendation responses, frequency across engines, platform attribution (Amazon, YouTube, Reddit, clinical, retail editorial).
What we did NOT measure: Whether appearances were endorsements vs. neutral mentions, whether clinical positioning caused visibility (correlation, not causation), or whether patterns persist beyond Aug 2026.
Strategic Implications
For 30+ years, CPG success meant owning retail shelf space, building TV reach, and sustaining brand heritage. That was a distribution problem.
Inside generative AI, distribution is irrelevant. What matters: clinical positioning, community infrastructure (Reddit, YouTube, Amazon reviews), portfolio breadth, and product-market fit with discovery mechanisms.
Unilever can spend $50 billion on product innovation and still disappear. Celsius can spend a fraction of that on Reddit + YouTube + Amazon infrastructure and win fitness discovery.
